FOR ROOFING & HVAC CONTRACTORS GENERATING $150K–$850K/Month
The Contractor With Half Your Skills Is Booked Four Months Out But You're Not.
Here's Why.. And Exactly How To Flip It.
You’ve been in this 5, 10, maybe 15 years. Zero shortcuts. Near-zero callbacks. Your guys show up, your customers trust you and your work holds up years later. Yet the contractor three zip codes over, the one you’ve seen cut corners on jobs his customers can’t inspect, is turning down work you’re still chasing. There is a specific, fixable reason this keeps happening. It has nothing to do with the quality of what you do. This page explains exactly what it is and shows you how to flip your position in your market within 90 to 180 days.
If this isn’t the right move for your situation, we’ll be the first to say it.

Re: Six traps that keep the best contractors stuck at the same revenue ceiling… and what actually gets them out
If you’ve been doing this for at least five years and the revenue number hasn’t really moved in the last one of them…
Read this before you close the tab…
I’ve looked at contractor markets across the country for a while now. The same conversations keep coming up.
Contractors who do solid work have near-zero callbacks. Their guys who show up and their customers refer without being asked. Those same contractors are completely invisible in today’s online landscape. And somewhere in that same city, a contractor who’s been at it for three years, who charges 25% more, is turning down jobs the ten-year guy is still chasing.
Most of the contractors I talk to already know something is off. They just keep landing on the wrong explanation for what it actually is. And every wrong explanation leads to another year of the same ceiling.
There’s a common set of patterns here, that seem rational and they unconsciously fall into these traps.. But no matter what they do, they stay stuck at the same revenue level with the same problems..
So I’m going to briefly go through six of these main traps and break them down using the exact words contractors use when they’re in them.
TRAP 1: “HomeAdvisor leads and Google Ads are the fastest path to more customers”
Walk this math out once and you’ll never look at a shared lead the same way again.
$275 per lead. Sent to you and four other contractors at the exact same moment. Your realistic shot at booking the job sits around 12%… because that customer was already shopping before they ever clicked submit. You need about eight of those leads to close one job. That’s $2,200 out of your pocket for a single customer who opened the conversation asking for your cheapest option.
Now think about the last customer who called you directly. Found your name on their own. Read through your reviews. Looked at your photos. Decided you were the one before they dialed. Did that call start with a price question… or did it start with “how soon can you come out?”
That’s what an inbound customer from organic search looks like. Closes at about 60 to 80%. These folks have already decided and aren’t price shopping.
And when someone searches for what you do at 9pm on a Tuesday… whether that’s a Google search, a ChatGPT recommendation, a Gemini result, or your profile showing up in the map pack… the contractor whose name shows up first gets that call. Almost every time.
The lead platform isn’t the bridge to growth. It’s what keeps you from building one.
TRAP 2: “My market is too saturated to compete”
Every saturated market I’ve looked at tells the same story.
85 to 90% of the contractors in any busy market have a digital presence that would embarrass them if they looked at it next to a competitor who’s done it right. Wrong business info listed across directories. Websites that load in six seconds on a phone. Fifteen reviews from two years ago. Zero presence in AI-driven search results where customers are now getting direct recommendations before they even see a list.
So technically, you’re not up against fifty contractors when someone searches for a roofer or HVAC tech in your city. You’re up against only the three or four who’ve actually handled their online foundation. The rest are as invisible as you are right now.
The markets with the most contractors have the most demand. The bar for standing out in them is lower than it looks from the outside. That’s not a theory. It’s what the numbers show every time we pull up a “competitive” market and actually look at what the top three or four are doing.
TRAP 3: “My priority right now is managing crews and operations. I’ll invest in marketing once things slow down and I have time.”
Nobody who’s said this has ever found the time.
The slow season hits and there’s no pipeline. The busy season hits and there’s no bandwidth. The year ends and the plan to fix the marketing gets pushed to next year.
The contractors who get out of the ceiling they are stuck in do it while they are busy… because that’s when the revenue is there to do it right and the momentum is already moving.
Every month your digital presence sits untouched is another month the other contractor who is investing in his digital presence compounds further ahead than you. The gap between you and whoever’s ranking above you right now doesn’t stay where it is while you wait.. It just widens. Who wins? Think about that.
TRAP 4: “My money is best spent on hiring more crews, buying new equipment and covering payroll—not expensive marketing that might not work.”
A crew with nothing booked is a weekly expense with no revenue attached to it.
Equipment that’s sitting isn’t an asset. It’s depreciation. The thing that makes the crews profitable… the thing that makes the equipment worth having… is a full schedule. And past the point where referrals and word of mouth can fill it, that schedule comes from owning your visibility where customers are actually looking.
Contractors who fill their schedule first and scale their capacity to match it run leaner and net MORE per dollar compared to contractors who build capacity FIRST and then try to fill it.
TRAP 5: “Door-knocking, referrals, and buying shared leads are the best way to consistently fill my schedule and grow to $5M+ annual revenue.”
Run the actual numbers on this once.
$5M a year means roughly 500 jobs depending on your average ticket. On the other hand, filling that pipeline with $275 shared leads at a ~12% close rate means $1.25 million in lead spend every single year just to hit that number.
Door-knocking 250,000 doors annually couldn’t be any further away from being an effective & efficient plan. It’s two full-time jobs you’re doing on top of the one you already have.
Every contractor operating at the $5M level gets 74 to 82% of their revenue from organic discovery i.e Search, AI platforms, their Google Business Profile etc. That’s the only path that actually compounds over time.
TRAP 6: “Doing this myself through trial and error is safer than wasting money on agencies again after getting burned”
After losing $15,000 to $40,000 across agencies that delivered reports and disappeared, DIY feels like the only rational and safest option left. So you end up deciding that you’ll take control because that way, at least you’ll know it’s getting done.
What’s hard to see from inside that decision is the actual cost of it. I’m referring to the calls that don’t come in while you’re learning, the tools you’re paying for but not using right, the ranking mistakes that take months to undo, the technical moves that quietly hurt your rankings for months before you realize something went wrong and last but not least—the competitors who were at the same level as you a year ago who are now sitting above you in the map pack, in the AI results, in every search your best potential customers are running.
And this isn’t just Google optimization anymore. Customers are asking ChatGPT who the best roofer in their area is and getting a direct answer. They’re asking Gemini. They’re using Google’s AI Overviews and barely scroll past the first result it surfaces. Your name either shows up in those answers or it doesn’t. Building that kind of presence across every platform where your customers are now making decisions… that’s not something a few YouTube videos, courses and a Semrush trial account get you to.
Contractors who go the DIY route spend an average of $328,000 in lost opportunity over three years and come out with 23% growth. On the contrary, contractors who work with someone who actually knows this space come out with 140%+ growth over the same window at a fraction of that cost.
So the question isn’t whether you can ever trust agencies again but rather whether you can afford the real cost of doing it yourself.
Most agencies that burn contractors sell tactics.. That explains why their reports are full of impressions that barely turned into booked jobs.
All of that is different from building the actual infrastructure of your digital presence including your profile, your citations, your review velocity, your visibility across search and AI platforms.. The kind of foundation that keeps working whether you’re paying attention to it or not.
Here’s the thing worth sitting with for a minute.
The contractors whose names show up above yours right now… on Google, in the AI results, in the map pack when someone in your city searches for what you do at 9pm on a Tuesday… they are not doing better work than you. Chances are, most of them aren’t even close.. The last thing I’d bet on is assuming that their customers are more satisfied, their crews are more reliable and their callbacks are lower than yours.
They just have a system that puts their name in front of the right people at the right moment when it counts while yours doesn’t. That’s the whole gap.
And that’s the one thing on this list that’s completely fixable.
The rest of this page shows you exactly what fixing it looks like.
So even if 1/10th of any of this hits home and you see yourself in what’s here… book the call. We’ll go through your specific situation thoroughly and tell you straight whether this makes sense for your situation. If the fit isn’t right, we’ll say so. Taking on the wrong clients serves nobody.
The best ones in every market shouldn’t be the invisible ones.
That’s the whole reason this system (that I’m about to show you) exists…
To your market dominance,
DAUD RANA
Founder, The Booked Solid System™ by Proximity Profits
P.S. — We’re capped at taking on 3 to 5 new contractors every 30 to 60 days. Even though it sounds cool to say, it’s not a marketing tactic because doing this properly requires diligence, thorough understanding & actual attention to details for proper implementation of our proven system. Five clients per cycle is where the quality holds.. So when we take on a new roofing / hvac contractor as a client, each one gets dedicated focus on their exact market… their competitors, their specific service area, their actual ranking gaps.. So if you’re anywhere close to curious, read the full page before you decide anything.
The Day That Keeps Repeating
You Know This Day. You've Lived It More Times Than You Want To Count.
It isn’t a catastrophe. It’s worse… It’s the same ceiling every single day, no matter how hard you push or how much you try to change. The number barely moves. And someone doing worse work than you keeps getting further ahead. The thing that makes it hard to explain to anyone who hasn’t lived it. You’re just completely stuck. With no clear reason why… And that’s its own kind of exhausting.
How It Plays Out
6:15 am
Alarm. Already tired before it starts.
Not the tired that sleep fixes. The tired that comes from grinding hard and going nowhere. You tell yourself today’s different. It probably isn’t.
9:30 am
Estimate from a shared lead. Four contractors got the same call.
You already know this customer is going to ask about price before they ask about anything else. You’re right.
“What’s your best price?” — First words out of their mouth.
12:30 pm
You drive past a job site and recognize the address.
You quoted that house three days ago. Someone else got it. Their van is parked out front. You know their work. You’ve seen it. It’s not as good as yours. They won anyway.
3:45 pm
New lead notification. $275. Five other contractors got the same notification thirty seconds ago.
Race to call first. Race to bid lowest. You’re not the cheapest. You tell yourself you don’t want those customers anyway. Part of you doesn’t believe that anymore.
8:40 pm
Home. Kids are already asleep. Third time this week.
You open the laptop to plan tomorrow. Your spouse doesn’t say anything. That silence lands heavier than an argument would.
“I started this business so I’d have more time with my family. I have less.”
2:00 am
Awake. Can’t get back to sleep.
Payroll is Friday. Down a crew member. The contractor who keeps showing up everywhere online just hired his fifth crew. You’ve been in business twice as long. You wonder — quietly, privately — if the whole thing was a mistake.
“I’m working more hours now than when I had a job and making about the same net.”
WHAT’S SITTING UNDERNEATH ALL OF IT

Marketing Budget Black Hole
Between agencies, lead platforms and whoever’s “handling the marketing” this month, you’re spending $5K to $10K and you genuinely cannot point to a single one of those dollars and confirm it produced a booked job. Every month you approve the expense anyway, hoping something finally clicks.
“We’re spending thousands and I have no idea what’s working.”

The Agency Graveyard
Two agencies. Maybe three. One disappeared after month four. One sent monthly reports that looked impressive and produced nothing you could trace to a job. You’ve put somewhere between $15K and $40K into this over the years. The outcome was reports, not results. At this point, trusting another agency feels like a bad bet no matter what they promise.
“Marketing agencies keep disappearing after taking our money.”

The Referral Cliff
60 to 70% of your revenue still comes from people who already know you. That number was higher three years ago than it is today. You feel the slow decline. But you don’t have a system that replaces those referrals as they shrink.. and the base of people who know you well enough to refer without being asked keeps getting smaller, not bigger.
“I’m one bad season away from a real problem.”

The Crew Situation
In slow season, your crews sit. You’re paying people you care about to do nothing, or laying off guys who’ve been with you for years. It’s one of the worst parts of all of this.
“I’ve had to let good guys go because I couldn’t keep them busy.”

The Ownership Trap
Take a week off and things start slipping. You’re not running a business — you’re doing a job with employees. The whole thing depends on you standing in the middle of it every day.
“I can’t take a real vacation. I’ve tried. I come back to chaos.”
The hardest part isn’t the grind… It’s the fact that the grind isn’t working the way it should.
Contractors blame laziness, a bad market, the wrong pricing, their capacity, slow seasons, etc.. as to why they’re stuck but none of that is true.
It’s the assumption that quality work eventually wins on its own. It’s believing that if you just keep doing right by your customers, the right customers will keep finding you.
That’s not how it works anymore. People choose from the visible names they see that feel trustworthy.
You can have the best craftsmanship in your city and be completely invisible to 97% of the people who searched for exactly what you do this week.
In fact, most contractors in your position have never sat down and run this number..
While this varies from market to market, let’s say somewhere between 30 to 80 people searched for exactly what you do in your service area this month.
They already knew who they were calling before you ever got a chance to compete for the job. They looked at the first three names, picked the one that felt most established and dialed.
If even half of those went to whoever ranks above you and your average ticket sits around $6,500… that’s $97,500 a month going to a competitor doing worse work than you are. None of those moments send you a notification.
You don’t get an alert that says “you just lost a $6,500 job to the contractor who popped up and seemed established.” You just don’t get the call. And the day moves on.
The contractors who fully understand what this is actually costing them every month stop thinking of fixing it as an expense. It becomes the most obvious financial decision in the business.
The ones who don’t… are still in the same spot next year. Running the same hours, blaming the same problems, watching the same ceiling and having the same 2am conversation with themselves.
The Problem
Three Specific Things That Quietly Killing Your Visibility
Every. Single. Day.
And Every One Of Them Is Fixable.
It’s not about your pricing, or the quality of your work, nor does it has anything to do with how saturated your market is. Those are the reasons contractors tell themselves when they don’t have a better answer—and end up staying stuck for years. The real answer is three specific things your digital presence is either missing or doing wrong. Every contractor we’ve worked with had all three when we first looked at their market. Every single one.

Broken Digital Foundation
Your Google Business Profile has gaps nobody ever told you about. Your business information is different across directories and Google treats that inconsistency as a reason not to trust you. Your website loads slowly on mobile and you lose ranking because of it.
“Competitors with worse work keep showing up above us on search engines and taking jobs that should be ours.”

Losing the Review War
You probably have 15 to 50 reviews. The contractor above you has 180 to 300 — and gets 3 to 5 new ones every week. When a customer decides in four minutes who to call, you’re losing by default. You’re more established. You just don’t look it.
“Our phone barely rings while competitors with worse reviews are turning down work.”

Tactics, Not a System
You’ve tried ads, agencies, lead platforms. Each was isolated, uncoordinated, with no compounding effect. The contractors dominating your market aren’t smarter or better funded. They have a system where every piece reinforces every other piece. You have hope.
“We’ve burned $50K on marketing across different agencies. Nothing stuck.”
The Uncomfortable Truth
Quality Work Does Not Create Customers Automatically. Being Found Does.
Customers hire from the names they can see. That’s the entire game. The best contractor in any market who doesn’t shows up when it counts is literally an invisible ghost to the people who would hire them in a heartbeat if they’d found them. Your work ethic built the business. It takes a different kind of system to make sure the right people can actually find it.
of people actively searching for what you do right now will never see your name because you’re losing the game where they’re looking.

This is Not for you if…
Close this page if any of these are true.
No hard feelings…
- You're in your first couple of years and haven't proven consistent revenue yet.
- You've cut corners before when you thought no one would notice—and you'd do it again.
- Your past customers wouldn't give you a glowing reference if we called them today.
- You want results in 30 days. this is a 90–180 days system, Anyone promising overnight is lying.
- You're not willing to commit to a 6-month process (good things don't happen in 30 days).
- You've already tried and failed at marketing and blame the tools, agencies, outside help and everything "out there."
- You've been burned by agencies and your takeaway is "all marketing is a scam"—without being willing to look honestly at what went wrong each time and why.
- You want to stay a one-man operation with no interest in building something scalable.
- You want out before 90 days if you haven't seen results—this takes 90 to 180 days. anything promising faster is either skipping steps or lying to you.
This is Built specifically for you if…
Keep reading if this sounds like where you actually are right now…
- You're generating $150K–$850K/month and revenue has barely moved in 2+ years despite working harder than ever.
- You've been in business 5–15 years, you know you're better than most of who's beating you online and it genuinely bothers you.
- You want to stop competing on price entirely—attract customers who want the best and expect to pay for it.
- You're tired of isolated "Quick Win" tactics and want a system that compounds over time even when you stop paying.
- You want to know exactly where every lead comes from and what your marketing dollars are producing.
- You're tired of wasting money on shared leads, expensive DIY marketing with little to no roi and shady agencies.
- You've been burned by agencies before—you're skeptical and you should be... but you haven't given up on the idea of a system that actually works.
- You want to build something worth $5M to $10M—a real asset with a full lead pipeline that runs without you, not just a job you created for yourself that stops the moment you step away.
- You're ready to invest properly in the one thing you've been neglecting and finally do it right.
Before You Decide
"Yeah, But..."
These are the real things people think when they’re reading this page. We’d rather address them directly than let them sit unanswered.
?
“I’ve already been burned by agencies before. Why would you be different?”
That’s the first thing nearly everyone says to us and it’s completely fair. Here’s the real distinction: the agencies that burned you sold you tactics—ads that stop the moment you stop paying, SEO that was generic blog content with no local relevance, reports packed with impressions and click numbers that never became a single booked job. We build infrastructure. Your Google Business Profile, citation consistency, review velocity—these exist and compound whether you’re paying us or not. We’re not renting you visibility. We’re building it permanently into your digital presence. On the strategy call we’ll show you exactly what that looks like in your specific market, so you’re not trusting a pitch, you’re looking at a plan for your specific situation. and if it doesn’t make sense for you, we’ll say so before you spend a single dollar.
?
“How long does this actually take? I need revenue now.”
The honest answer: you’ll start seeing traction in 60 to 90 days. Full market dominance—top 3, consistent inbound, the phone ringing regularly from people who didn’t know your name last month—typically happens between 90 and 180 days. We cannot compress that without cutting corners and we don’t cut corners. If you need revenue in the next two weeks, this genuinely isn’t the right conversation right now. If you’re willing to invest 90 days to permanently change your position in your market and stop having this same problem in year three, year five, year ten—that’s exactly what this was built for because the contractors who don’t fix this in year five are still having this exact same conversation in year ten. This is the decision that changes that.
?
“My market is too saturated. The big guys have all the money.”
Local search is not an advertising budget competition. It’s an optimization competition. Google doesn’t reward the biggest spend. it rewards the most trusted, most consistent, most reviewed presence in a specific location. The franchise competitor you’re worried about very likely has the same broken foundation you do, just with better branding on their trucks. We’ve watched contractors in supposedly saturated, franchise-dominated markets reach top 3 inside 90 days because the real bar is significantly lower than it appears from the outside.
?
“What if it doesn’t work for my specific market?”
Before we take you on, we study your market. Specifically. We look at your competitors, your current footprint, the gap between where you are and where you need to be. We won’t take your money if we don’t genuinely believe we can get you into the top 3. And if we do take you on and miss that benchmark within the agreed timeline—we’ll work for you at no additional cost till we get you there at No conditions. We put that in writing because we’ve run this system enough times to know exactly what it produces.
?
“I don’t have time. I’m already completely maxed out.”
Which is precisely why the system is designed the way it is. Under three hours of your time across the entire six months. Forty-five minutes for your strategy call, Two hours for onboarding, Thirty minutes a month to review your reports. We handle 100% of the execution, You run your business. We handle this one thing completely.
?
“Why should I trust you?”
You shouldn’t—not blindly. That’s the right instinct. Which is why the first call is free, there’s no pressure to commit and you’ll get a clear picture of exactly what would be done in your specific situation before we discuss anything else. And then there’s the guarantee. Which is next.
WHY YOU CANNOT LOSE
The No-Brainer Guarantee
Either you reach the top of your market, or you don’t pay for the work it takes to get there. There is no version of this where you invest and get nothing. All the risk sits on our side of the table.
- Top 5 rankings for your primary keywords by Month 6—or we keep working at no additional cost until you get there.
- Measurable improvement in visibility, traffic and inquiries within 90 days—or we continue at no charge until you see it.
- Full transparency every month—you see exactly what's being done, what's working and where you rank. No black boxes.
- Direct access to me—not a support queue or a junior account manager handling six other clients. Text or email and hear back within 4 hours.
- No long-term contracts after Month 6—cancel anytime with 30 days notice if you're not satisfied.
Availability
We Only Onboard 5 New Clients Per 30-60 Days.
This isn’t a sales line. Each contractor we take on gets focused, specific attention on their exact market and that requires real bandwidth. Five clients per cycle is where the quality stays intact.. Above that, it doesn’t. When these spots fill, the next availability is 30 to 60 days out. The contractors who wait to see what happens first are the ones who end up in the exact same position six months from now.
Current availability: 2 spots remaining
When these fill, the next opening is 30–60 days out.
Road 1 — Nothing Changes
- Back to door-knocking hoping something sticks.
- Back to shared leads at $150–$300 each sent to five other contractors the same second they were sent to you.
- Back to driving past that competitor's truck on a job you quoted last week.
- Back to losing $50K–$100K/month to people who just show up in results to customers when it counts.
- Same revenue ceiling, Same 75-hour weeks, Same conversations with yourself at 2am.
- In 12 months, exact same spot. Probably more tired.
Road 2 — Everything Changes
- We go through your market, your current situation, and see what the real gap actually is.
- You see exactly what's possible in your specific area.
- 90 days in: qualified calls coming from people who found your name first and already decided they want to hire you.
- 180 days in: top 3 in your market and booked 6–8 weeks out with half the referral dependency.
- 12 months in: the business you've been grinding toward since day one runs without you standing in the middle of it every day.
- And you're turning down work you don't want.
No Pitch. No Pressure.

Straight answers to the real questions contractors ask before they decide.
?
What exactly is included in the 6-month system?
Phase one (month 1) fixes your foundation—GBP, website speed, citation consistency across 50+ directories, service page optimization.
Phase two (months 2–3) builds your presence—automated review generation, strategic backlinks, competitor displacement strategy.
Phase three (months 4–6+) locks in dominance—top 3 rankings, maintained review velocity, monthly revenue-attributed reporting.
100% of execution is ours. Your job is to review the monthly report.
?
We’ve been in business 11 years. Why aren’t we already ranking?
Years in business don’t factor into Google’s local ranking algorithm—at all. What factors in is profile completeness, citation consistency, review velocity, website mobile performance and structured data. Most contractors who’ve been operating 10+ years have never had any of this set up properly. You’ve built a great business. Nobody built your digital infrastructure.
?
What happens after the 6 months?
You’ll be in the top 3 in your primary market with maintained review count, optimized infrastructure, and consistent lead flow. Most clients continue on a monthly maintenance plan to protect and expand their rankings. You’re never locked in but most don’t want to stop once they see what consistent top-3 visibility does to their schedule.
?
How do you handle the fact that we’ve been burned before?
We take it seriously. On the strategy call we show you exactly what we’ll build, why it works, and what the reporting looks like so you can verify everything independently. The guarantee exists precisely because of the trust problem this industry has created. We’d rather prove it than ask you to believe it—which is why the call comes first, the commitment comes after and the guarantee removes the financial risk entirely.
?
We operate across multiple cities. Does this work for broader service areas?
Yes. The strategy actually scales well across multiple service areas—each location gets specific optimization rather than generic one-size content. The strategy call will cover your specific geography and we’ll tell you honestly whether your footprint makes this straightforward or more complex.
