Re: Six traps that keep the best contractors stuck at the same revenue ceiling… and what actually gets them out

I’ve looked at contractor markets across the country for a while now. The same conversations keep coming up.

Contractors who do solid work have near-zero callbacks. Their guys who show up and their customers refer without being asked. Those same contractors are completely invisible in today’s online landscape. And somewhere in that same city, a contractor who’s been at it for three years, who charges 25% more, is turning down jobs the ten-year guy is still chasing.

Most of the contractors I talk to already know something is off. They just keep landing on the wrong explanation for what it actually is. And every wrong explanation leads to another year of the same ceiling.

There’s a common set of patterns here, that seem rational and they unconsciously fall into these traps.. But no matter what they do, they stay stuck at the same revenue level with the same problems..

So I’m going to briefly go through six of these main traps and break them down using the exact words contractors use when they’re in them.

TRAP 1: “HomeAdvisor leads and Google Ads are the fastest path to more customers”

Walk this math out once and you’ll never look at a shared lead the same way again.

$275 per lead. Sent to you and four other contractors at the exact same moment. Your realistic shot at booking the job sits around 12%… because that customer was already shopping before they ever clicked submit. You need about eight of those leads to close one job. TRAP 2: “My market is too saturated to compete”

Every saturated market I’ve looked at tells the same story.

85 to 90% of the contractors in any busy market have a digital presence that would embarrass them if they looked at it next to a competitor who’s done it right. Wrong business info listed across directories. Websites that load in six seconds on a phone. Fifteen reviews from two years ago. Zero presence in AI-driven search results where customers are now getting direct recommendations before they even see a list.

So technically, you’re not up against fifty contractors when someone searches for a roofer or HVAC tech in your city. You’re up against only the three or four who’ve actually handled their online foundation. The rest are as invisible as you are right now.

The markets with the most contractors have the most demand. The bar for standing out in them is lower than it looks from the outside. That’s not a theory. It’s what the numbers show every time we pull up a “competitive” market and actually look at what the top three or four are doing.

TRAP 3: “My priority right now is managing crews and operations. I’ll invest in marketing once things slow down and I have time.”

Nobody who’s said this has ever found the time.

The slow season hits and there’s no pipeline. The busy season hits and there’s no bandwidth. The year ends and the plan to fix the marketing gets pushed to next year.

The contractors who get out of the ceiling they are stuck in do it while they are busy… because that’s when the revenue is there to do it right and the momentum is already moving.

And this isn’t just Google optimization anymore. Customers are asking ChatGPT who the best roofer in their area is and getting a direct answer. They’re asking Gemini. They’re using Google’s AI Overviews and barely scroll past the first result it surfaces. Your name either shows up in those answers or it doesn’t.
